The Invisible Friction is a podcast about the hidden patterns, habits and systems that quietly get in the way of healthy, high-performing organisations.

Hosted by Anna Ahrenfelt and Mårten Stenfors, the podcast brings together two complementary perspectives.

Mårten draws on more than 25 years of experience leading complex global organisations from the inside, with responsibility for performance, transformation and people. Anna brings more than 20 years of experience working alongside leaders and organisations from the outside, in change management, leadership and organisational development.

Together, they explore why good people, clear strategies and strong ambitions so often fail to create lasting movement — and why the same problems keep returning even after intelligent people have worked hard to solve them.

Through honest conversations, real stories and practical reflections, they look beneath the visible symptoms to understand the patterns shaping behaviour, decisions and results.

No quick fixes. No simple answers. Better questions.

  • Episode 4 — Less Control. More Clarity.
    2026/08/28

What does it actually take to give people more freedom without losing accountability?

In this episode of The Invisible Friction, Anna Ahrenfelt and Marten Stenfors move from why a more human way of leading can improve performance to what that actually looks like in practice.

Marten draws on years of leadership in large, complex operations, including a role where he was responsible for keeping more than 140,000 people safe. He explains why he did not necessarily have less control, but chose to control less: clearer outcomes, explicit boundaries, decision rights closer to the work and continuous feedback.

They explore how micromanagement can teach people to stop thinking for themselves, why freedom without clarity quickly becomes confusion, and what leaders themselves have to tolerate when people solve problems differently, and sometimes better, than they would.

They also discuss how this way of leading can scale through layers of managers, and why staying close to operational reality matters more than managing through meetings, reports and PowerPoints.

The episode leaves you with one question to take back to your own leadership:

Where are you controlling how people work because the control is genuinely necessary and where are you controlling it because letting go would make you uncomfortable?

  • Episode 3 — Too Soft to Lead?
    2026/08/21

Music licensed through Soundstripe. Code: LXYQIHO7G4J1KCF1What if the leadership we often dismiss as “too soft” actually creates better conditions for performance?

In this episode of The Invisible Friction, Anna Ahrenfelt and Marten Stenfors start with Gallup’s estimate that low employee engagement costs the global economy around 10 trillion US dollars every year in lost productivity — and ask what our leadership practices have to do with it.

Anna challenges Marten directly: What concrete evidence do you have that your way of leading wasn’t simply nicer for people, but actually produced better business results?

Marten shares stories from his international leadership career: a team that succeeded after seven failed attempts, organizations that reduced injuries and costs, and the experience of repeatedly being told that he was too soft, too diplomatic and not tough enough — even while his teams delivered and often overdelivered.

They explore why fear may create compliance without commitment, why empathy does not mean avoiding tough decisions, and the personal price of leading differently when the surrounding culture rewards a very different kind of leadership.

The episode leaves you with one question to take back to your own leadership:

What if the problem isn’t that people need to be managed better — but that the way we manage is preventing them from performing at their best?

  • Episode 2 — When Compliance Replaces the Desired Outcome
    2026/08/14

What happens when the process designed to protect quality becomes more important than the outcome itself?

Anna Ahrenfelt and Marten Stenfors explore customer value, compliance, trust and the danger of systems that make it easier to follow the manual than to think. The episode asks one simple question: Are you measuring quality – or merely whether people followed the process?
