You Could Build a $100 Million Business. But Why Would You?

You could grow your business from $10 million to $100 million. But why would you?

After my last episode of The Green Room, a client asked me that very question. And it's a great question, because after 25 years of working with business owners, I've learned that the money was never really the point. It's what the money was meant to buy.

In this episode, I explore what business success really looks like and why it comes down to three things: purpose, freedom and space.

We look at why so many owners find themselves stuck in successful, profitable businesses, the hidden dependencies that keep everything coming back to them, and why simply delegating more isn't always the answer.

Drawing on my research into 22 owner-led businesses and 376 dependencies, I unpack what it takes to build a business that can operate without you, while giving you the freedom to focus on the work you genuinely love.

Because growing a bigger business isn't necessarily the same as building a better one.

Ultimately, it's about creating a business by your design, one that serves your purpose, gives you freedom and allows you to build the life and legacy you actually want.

Here's my challenge for you: If your business could run without you for six weeks, what would you do with that time?

  • I found 376 Owner dependencies keeping you stuck and one thing surprised me the most.
    2026/10/04

It doesn’t feel like work. It feels like interruptions.

A customer wants a discount. A supplier puts their prices up. Someone wants Friday off. Each question takes 30 seconds to answer, but every one of them is a decision the business is still waiting for you to make.

When I pulled apart the 376 owner dependencies I found across 22 family and owner-run businesses, I expected the biggest group to be the work itself.

    It wasn’t.

31% were decisions the team could have made, but didn’t. And decision dependency showed up in 21 of the 22 businesses.

In this episode of The Green Room, I look at why decisions are different from tasks, why handing over a role doesn’t necessarily hand over the deciding, and why hiring another person often doesn’t solve the problem.

I also share four practical things you can start doing this week to identify the decisions still coming back to you, decide which ones genuinely belong with you, and give your team clearer authority to make the rest.

Because every decision that waits for you runs at the speed of your phone. And when everything still funnels back through one person’s attention, it doesn’t just cost you time. It limits the capacity of the business to grow.

  • How long does it really take to scale from $10M to $100M
    2026/08/30

How long does it really take to scale a business from $10 million to $100 million?

After 25 years of working with business owners and seeing a number of clients make that journey, Chris Green has been thinking about what it practically takes and why simply working harder isn't the answer.

In this episode of The Green Room, Chris breaks the journey down into three distinct stages: $10M–$30M, where you build the machine; $30M–$60M, where you build the leaders; and $60M–$100M, where you build the portfolio.

Because growth at this level isn't a ramp, it's a staircase. At every stage, the business needs to change its structure, its people, its systems and, importantly, the role of the owner.

Chris explores why scaling from $10M to $100M could take anywhere from four to twelve years, depending on how you fund growth, the role acquisitions can play, and how effectively the business can operate without everything running through you.

He also unpacks three principles that underpin the journey, including why growth eats cash and the five things that must be true if you're serious about building a $100 million business.

If you're sitting around that $7M–$12M mark and wondering what it will really take to break through the next ceiling, this episode gives you plenty to think about.
