The best leaders answer last because the moment a leader states an opinion first, the room stops searching for a better one and starts calibrating to the boss.
Disagreeing with the most senior person registers to the brain as a social risk, so the safest move becomes agreement and the better idea stays unspoken.

Why do the best leaders answer last?
Because a leader's stated opinion anchors the room. Once the most senior person speaks first, others calibrate to that view and stop surfacing better ideas. Answering last keeps the search for the best answer open long enough for real information to reach the table.
Is answering last the same as being indecisive?
No. Holding your opinion so the room can think is not the absence of a view. It is the confidence that your view can survive one more round of information. Indecision avoids the call. Answering last makes a better one.
When should a leader not answer last?
In a real emergency. A safety event, a crisis in motion, or a room frozen and waiting all call for the leader to act first and decisively. Answering last is a discipline for decisions where immediate action is not required.
Why does disagreeing with a leader feel so risky?
Contradicting the person who holds your standing and your next review registers to the brain as a social risk, and the brain treats social risk much like physical risk. That raised cost is why many people default to agreement when the leader speaks first.
How does AI change this?
AI produces a confident recommendation in seconds, and leaders are often expected to rule on it instantly in front of the team. That pressure to hold a fast first opinion is the exact thing that anchors the room and suppresses better input.
What is the simplest way to start answering last?
In decisions that are not emergencies, ask the open question first and wait for the answer. Let the room speak before you share your view. Then decide with the information that only appears when the most powerful person is not the first to talk.
