Tobi Lütke runs Shopify, and he says Shopify probably makes millions of decisions every day. Write the code this way. Add the test, or skip it. So he is not really hiring engineers or accountants, he is hiring people who make excellent decisions. He is right, and it is the reason a company that size can move at all. Here is what he skips. In most small businesses, every one of those decisions runs through one person, the owner. Not because the team cannot decide, but because nobody ever wrote down how a decision gets made here. So write it down. Pick the ten questions your team asked you most this month, and next to each one write who decides it from now on and the one rule they use.

A DASHBOARD HAS NEVER MADE A DECISION
He calls the data a cockpit, and he is right that the decisions are still made by pilots. What he skips is that most owners bought the dashboard and never named the pilot, so the report comes in every Monday and nothing changes. Give every number on your report one person's name and one line under it: if this drops below this, here is what I do, without asking.

THE END BOSS NEEDS A BAR
When a proposal is exactly what he could have predicted, he plays the end boss and makes people argue for something better. He is right, and most owners approve the predictable plan because it is Tuesday. What he skips is that the end boss only works if people know the bar before they walk in. Three questions every proposal answers first: what does it cost, what changes if it works, what do we stop doing to make room.

EVERY RULE WAS A GOOD DECISION ONCE
He says you can make only good decisions and still end up somewhere bad. He is right: every rule in your business was a good decision once. What he skips is how you find the ones that went stale. Take your five oldest rules and write why each one exists. If you cannot say why, that is the one to rerun.

HEAT IS THE JOB, NOT EVERY DECISION
Most companies run at room temperature, he says, and somebody has to inject heat. He is right that energy is the one thing an owner cannot hand off. What he skips is where owners spend it: answering the same question for the fourth time is not heat, it is the owner cooling down.

Lütke is right that millions of decisions make a company. What owners forget is that the ones they still make themselves are the reason they have no heat left to give.
