A piece of information starts at the edge of an organization. A salesperson hears a customer hesitate. An analyst notices a number that does not fit. As it moves toward the person who decides, every hand it passes through tidies it up, drops a caveat, and replaces the evidence with a conclusion. By the time it reaches the top, the answer is clear and nobody knows how much doubt was stripped out on the way. March and Simon named that in 1958. Now put a machine in the chain that produces confident, well-written conclusions at any hour and never gets tired.

Adrian Wolfberg spent nearly forty years as an intelligence officer, starting as a naval flight officer flying carrier-based reconnaissance and going on to brief senior leaders in the Pentagon, up through the Chairman of the Joint Chiefs of Staff. He created and led the Knowledge Lab at the Defense Intelligence Agency, earned his doctorate at Case Western Reserve, and is the author of Who Leads When AI Thinks? How Leaders Frame Decisions and Exercise Judgment. In Part 1, he tells the story of a briefing that got laughed out of one room and reached the most senior officer in the United States military a minute later, and what it taught him about knowledge that cannot travel.

From there, Kevin and Adrian work through the auditorium where a leader told employees, you own this problem and I authorize you to solve it, and what happened when the managers in between found out. The line between uncertainty, which more information can fix, and ambiguity, which only time and more perspectives can. Why treating time as a value on the front end of a decision is a competitive advantage rather than a cost. What happens downstream when the framing of a problem does not travel with the resources assigned to it. And whether the telephone game gets better or worse when a growing share of what reaches a leader was generated by AI.

The part closes on confidence: why people need to feel it in whoever is pulling the levers, the difference between apparent confidence and earned confidence, and the mission commander who was in charge of the pilot who could kill them all. Part 2, releasing November 5, goes to the heart of the book: characterizing problems, judgment as a practice, the leader as shepherd of critical and creative thinking, and drift.
