Kicking off a new series based on his book The Champions Code: The Five Attributes of Winners, Coach John Williams starts where most people start — and usually get wrong: mental toughness.

He begins by untangling three words we tend to use interchangeably — confidence, clarity, and mental toughness — and makes the case that most of what people call "confidence" is really clarity: not belief, but proof, earned the hard way. From there he tells the story of a master swordsmith in feudal Japan and the apprentice who watched him spend months selecting metal, hours forging under brutal heat, and a full year shaping and polishing a single blade — only to say, when it was finished, that he hadn't created anything. He'd only revealed what was already there.

Coach John connects that parable to a practical technique he uses with the people he coaches: asking yourself questions instead of telling yourself things, so your brain goes looking for an answer it already has instead of spiraling into panic. It's a small shift with outsized effects in high-stakes moments — a keynote, a competition, a performance — when you need your focus to hold.

The takeaway: mental toughness isn't a trait that shows up when the moment demands it. It's built in advance, through rehearsal and repeated exposure to discomfort you chose on purpose.
