There is a number at the top of every group P&L that carries more authority than any other figure in the organisation's financial reporting. The board reviews it. Investors rely on it. Management makes capital allocation decisions against it. And in most organisations that produce it, nobody can demonstrate — with genuine architectural confidence — that it is correct.
They know it passed review. They know the process was followed. They know their team is skilled. What they cannot demonstrate, with the speed and traceability that a genuinely trustworthy financial statement requires, is that every number connects cleanly to validated source transactions, that every elimination was applied correctly across every entity pair, and that every intercompany position was resolved rather than forced to an approximation that survived sign-off.
This is the consolidation gap. And it cannot be closed by working harder, deploying more people at period-end, or building more elaborate spreadsheet controls. It is an architectural gap. The process is producing the best result the architecture allows. The architecture is what needs to change.
The organisations that have genuinely closed this gap — that produce group consolidated accounts with real traceability, consistent GAAP adjustments, and resolved intercompany positions rather than forced balances — have done so by building a unified ledger architecture: a single data layer that sits above all source ERPs, standardises financial data as it enters, and produces consolidated outputs from that single canonical source rather than from a collection of manually assembled entity submissions.
This brief explains what that architecture is, why it closes the consolidation gap, and what the CFO's experience looks like when it is working correctly.
